Getting in shape after baby

My new baby is 2 months old. I also have two other children. Pre pregnancy I was 167lbs. My current weight is 159, I'm 5ft 5 inches tall. I'm looking to burn fat and build lean muscle (who isn't? hehe) but my problem is layered. I don't have a certain time each day to get to the gym, however I do go at least 3 times per week (older kids in bed,new baby sleeps & hubby is around) I've been going for 3 weeks now. When I go I stretch for 10 minutes, do free weights for upper body for 20 minutes, then I do 20-30 min on elliptical, stepper, or treadmill (brisk walk - I can't run). What SHOULD I be doing to maximize my time at the gym? Also, at home I have two 5 lb. weights which I try to use on the days that I can't get to the gym. Should I get anything else to use at home? Is 5 lbs too small to build muscle?
Can someone spell it out for me...Exercise fo Dummies over here!! HELP!!Oh yeah, nutritionally I have a small problem..I can't drink milk or eat anything made with or from milk. I find myself eating stuff I probably shouldn't...which is not helping.
I really want to do this right and I am committed to success, but I need some guidance.
